First, let’s get honest about where your time actually goes. Don’t think about what you “should” be doing — capture what you actually did this past week.
Most of us drastically underestimate how much time we spend on tasks we shouldn’t be doing. This exercise reveals the hidden hours — the ones your brain conveniently forgets about.

Now let’s sort your tasks. Not everything that drains you should be delegated — and not everything that energises you should be kept.
We’re looking for tasks that: (1) drain your energy AND (2) someone else could do. These are your delegation gold. Tasks that drain you but only you can do? Those need a different solution.

The “Only I Can Do This” Audit
This is where your brain will lie to you. For each task in your “Keep” quadrant, we’re going to pressure test it.
“Only I can do this” is often code for “Only I can do this the way I want it done.” That’s not the same thing. Someone else doing it 80% as well as you — but freeing you to do something more valuable — is usually the better trade.

- If you were hit by a bus tomorrow, would this task get done?
- Are you the only one who can do it, or just the only one who has?
- What would need to be true for someone else to handle this?
- Is your attachment to this task about quality — or control?
The Reclaimed Time Vision
Before we build your hit list, let’s get clear on WHY you’re doing this. What would you do with 10 extra hours a week?
Delegation feels like loss if you don’t have a compelling vision for what you’ll gain. Your nervous system needs to know: “I’m not just giving up control — I’m making space for something better.”
Think about: strategic work, creative projects, relationships, rest, things you’ve been putting off
Be honest. What are you sacrificing by staying stuck?
